Pre-sales open on 15 October. If your Double 11 plan is still a spreadsheet of coupon stacks, you have about two weeks to rebuild it.
The facts
On 22 September 2026, Tmall published its Double 11 calendar and its platform mechanic for the year. Sina Finance reported the detail on 25 September, and Chinese retail press carried the same numbers.
The calendar first. Pre-sale warm-up and deposit payment start 15 October. Final balance payment lands 20 October at 20:00. Spot selling then runs from 20 October 20:00 through 13 November 23:59, which is close to 25 days of live discounting. The finale is still 11 November, but the money no longer arrives in a single night.
The registration deadlines are tighter than the selling window suggests. Pre-sale items must be enrolled by 19:59 on 15 October. Spot items must be enrolled by 19 October. Both happen in the merchant back office, and both close before most European head offices have signed off their November promo grid.
The mechanic is the real change. This year Tmall’s headline play is 官方立å‡, official direct cut. The shopper buys one unit and the discount comes off immediately. No basket stacking, no cross-store threshold maths, no coupon hunting. Tmall’s own rule text says the discount is funded by the merchant, not the platform, and that enrolment applies at store level: if you join, every participating item in your store runs the mechanic.
Tmall also attached service conditions to enrolment. Reported requirements include category-dependent minimum discount ratios at 1%, 5% and 15%, price protection, free shipping, dispatch within 48 hours with proof of collection, and tracking updated within 24 hours of pickup. The platform’s line to merchants was blunt: this Double 11 competes on service, not only on price.

What this actually means
Strip the coupon architecture out of Double 11 and you strip out the hiding place.
For ten years, Chinese platform promotions were deliberately hard to compare. A brand published a high list price, then buried the real net price inside a cross-store threshold, a store coupon, a category voucher and a livestream gift. That opacity was useful. It let a brand look premium at shelf price while clearing volume underneath.
Direct cut removes the layers. The price a shopper sees on the Tmall product page is the price. And because Douyin, JD and Pinduoduo all lean on the same single-unit, no-threshold logic, your Tmall number becomes directly comparable to your number everywhere else, in real time, by anyone with four browser tabs open.
That is the shift. Cross-platform price discipline now matters more than coupon design. A team that was good at building clever promo mechanics has just lost its edge. A team that controls its net price across four channels has just gained one.
Two consequences follow mechanically. Store-level enrolment means you cannot ring-fence one hero SKU and leave the rest untouched: the mechanic applies across your participating catalogue. And the 25-day spot window plus price protection means a price set on 20 October is a price you live with into mid-November. There is no quiet correction on day three.
I should be honest about what I cannot confirm. The 1%, 5% and 15% minimum discount ratios come from Chinese press reporting of merchant-facing rules, and I have not seen a public Tmall document that states which cosmetics sub-categories sit in which band. If you sell imported skincare, do not plan against those percentages. Ask your TP or your Tmall category manager for the band that applies to your store, in writing, before 15 October. The same caution applies to any distributor who tells you the ratio confidently.
Douyin and Tmall also tightened cross-border
The second thing that changed this year has nothing to do with discounts, and it can stop a campaign before it starts.
On 26 May 2026, Douyin e-commerce published new qualification requirements for cross-border brands, aimed squarely at 凿´‹ç‰Œ, fake foreign brands. The platform now wants dual verification: proof of overseas production and proof of overseas circulation. That means factory registration name and address, local business registration, production licences, the manufacturing agreement signed between brand and factory, certificate of origin, free sale certificate from the country of origin, customs declarations from the last 90 days, and genuine retail sales evidence from three different overseas stores. Merchants who receive a notice have 30 days to complete the file. Miss it and products come down, or the store is cleared out.
Douyin also stopped displaying and selling direct-mail cross-border goods from 15 January 2026, keeping bonded warehouse fulfilment only. Beauty is one of the categories that moved to invitation-and-whitelist entry rather than open application.
Tmall Global updated its merchant standards on a parallel track. ChemLinked covered both platform revisions together and reached the same conclusion: the emphasis is on verifying that the overseas supply chain is real.
If you are a genuine imported brand, this is good news wearing an ugly costume. It removes the domestically-made pseudo-imports that were undercutting you on exactly the shopper who was looking for you. But only if your paperwork survives contact with a 30-day deadline in the middle of Double 11.
What it changes for your brand
Three questions decide your October, and only one of them is about marketing.
How many SKUs go on promotion? Three to five. Not forty. Every year somebody enrols their whole catalogue because it felt safer. It is not safer. A wide promotion with direct cut visible on every product page trains your Chinese shopper that your real price is the promotional one, and you spend the following eleven months selling against your own November number. Pick the products where the discount buys you something specific: a hero that wins new customers, a set that lifts basket value, a slow SKU you actually want to clear.
What discount can you genuinely fund? Work backwards. Landed cost, platform commission, logistics, the ad spend you need to stay visible across a 25-day window, returns rate, price protection exposure. What is left is your affordable cut. If that number is smaller than what competitors are showing, that is information, not a problem to paper over.
Who owns net price across all four platforms? One person, with authority over Tmall, Douyin, JD and any distributor selling on Pinduoduo. If that person does not exist today, appoint them this week.
Who this does not apply to: brands with no Chinese presence yet. Double 11 is not an entry strategy. Launching a store in October to catch the wave gets you a discount history and no customer base.
A conversation I had this week
Client · E-commerce director, imported skincare brand
Client
Our distributor wants 22 SKUs in the Double 11 enrolment. Last year we did 30. Is that wrong?
Inna
It was wrong last year too, you just could not see it. Coupons hid the damage. Direct cut puts your discounted price on every product page with nothing in front of it. Do three to five.
Client
But our Douyin partner is already showing deeper cuts than we planned on Tmall. Do we match them?
Inna
No. You stop them. Matching Douyin is how a brand ends up chasing its own cheapest channel downward. Your Douyin partner is optimising for their November, not for your 2027 price.
Client
We do not really control what they show. It is their store.
Inna
Then that is the problem to fix in the next two weeks, not the discount. A minimum net price clause, in the contract, with a consequence attached. Without it you are not pricing your brand, you are watching someone else price it.
Client
And if we come out of Double 11 with lower sales than last year?
Inna
Then you will have bought something. A badly calculated discount does not cost you November. It destroys your reference price for the whole of the following year, and Chinese shoppers have a longer memory for prices than any of us would like.
Conversation reconstructed and anonymised. I have some version of it most weeks.
What to do about it, in order
This is a two-week sequence, not a strategy deck.
Week of 29 September. Get your category’s minimum discount ratio in writing from your Tmall operator. Audit your current net price on Tmall, Douyin, JD and Pinduoduo, including every distributor listing you did not authorise. Pull your cross-border qualification file and check it against the Douyin list: certificate of origin, free sale certificate, customs declarations inside 90 days, overseas retail sales evidence. If a document is missing, start it now, not after you receive a notice.
Week of 6 October. Choose the three to five SKUs. Build the discount from landed cost upward, including your 25-day ad budget and price protection exposure. Decide who signs off any deviation, and tell your distributors and your livestream partners the floor price in writing.
By 14 October. Complete enrolment in the back office. Do not leave it to the 15th at 19:00, because the queue at the deadline is real and the system does not care about your timezone.

The part that needs outside help is usually not the enrolment. It is the arbitration: deciding which SKU carries the discount, holding the floor price against a distributor who wants volume, and keeping the ad spend aimed at the products that were chosen rather than the ones that happen to be trending. We do that work for beauty brands and only beauty brands, through our Tmall store operations and China beauty marketing teams. We have made the expensive version of these mistakes ourselves, on campaigns that finished years ago.
If you want context on how the channels behave outside promotion season, our notes on Douyin as an e-commerce channel and on what good Chinese distributors look for are more useful than another Double 11 forecast.
The open question
Some brands will read direct cut as a reason to pull back this year: enrol two SKUs, protect the reference price, accept a smaller November and defend 2027 margin. Others will argue that a transparent, comparable price is exactly when you want to be the visible one, and that ceding the front page during a 25-day window hands share to a competitor who will keep it.
I lean toward the first. But I have been wrong about a Double 11 before. Which way are you calling it, and what is the number that would change your mind?
